5 Strategies to Turn an Overwhelming Backlog into a Manageable One

Are you an Agile Project Manager overwhelmed by a cluttered backlog? Does your Product Owner (PO) think everything is a "Must Have"?

You’re not alone. Prioritizing effectively is essential for successful sprint planning and delivering real value.

In my Agile Project Manager course, I teach practical strategies to manage your backlog and focus on the most critical tasks. Here's a step-by-step approach to help you and your PO prioritize tickets and make the most of your estimation techniques.

PO getting overwhelmed is an indication of a huge volume of tickets. To make it manageable, find a way to focus on limited number of tickets, so various estimation techniques can be put to use effectively. Working through hundreds of stories is not humanly possible. Lets see how to do it.

  • Step 1: Implement a Stabilizing Sprint

    If bugs are piling up, dedicate a sprint solely to fixing critical and major bugs. This is called a "Stabilizing Sprint." It clears urgent issues, allowing your team to focus on new features later. Everything else can wait.

  • Step 2: Set Future Sprint Goals

    Have you planned sprint goals for the next few releases? If not, talk to the business. Identify the top three features or functionalities they need. Organize these in priority order. Focus on tickets related to the top priorities first. This will help you to narrow the number of tickets from hundreds to a few.


  • Step 3: Limit Ticket Inflow

    If you still have more than 50 tickets after prioritizing, set a cut-off date. As an example, work on tickets received up until last week, before taking on new ones. This helps reduce the volume and makes the workload manageable.

  • Step 4: Review and Categorize

    Review all tickets in the backlog, including bugs. Categorize based on functionality. Link them to Epics or Parent tickets. This organization makes it easier to choose which tickets to tackle.

  • Step 5: Prioritize Using MoSCoW

    Use the MoSCoW method (Must Have, Should Have, Could Have, and Won't Have) or another prioritization technique. This helps you and your PO decide what is essential and what can wait.
